I've played through the fall of France as the Axis and so far I've managed to lose 3 of my 4 sub groups. I have not yet seen an actual battle, just read the report at end of AI turn telling me one had been sunk. I've never seen enemy air or naval units attack them.

Does this mean they are getting sunk by escorts? If so, am I having bad luck or is there some trick to keeping them alive.

As a comparison, I've been watching someone play on YouTube and he's farther through the game then me but hasn't lost any.

Keep an eye on the combat log for 'last turn,' to note any enemy activity against your subs. Put the subs on raider mode, to make it harder for them to find.

You can split subs up and force the Allies to split escorts or bunch them up to absorb damage which is cheaper to repair than sinks. It is part of the strategy of deception because the Allies don't know which fleets have a bunch of subs.

Ultimately you want around 10-15 subs on the map (historical at the height) where you have small packs in most routes and 1-2 large packs in the remaining. Of course if the Allies get enough escorts to cover ALL routes and have the tech..... you are screwed. And that is part of the deception play also. Realizing when time is out for the Subs

I have kept an eye on the combat log and seen something like:
SS-Blah sub group was SUNK. But no explanation as to how. Assuming it was escorts as I've seen naval groups actually attacked on map and it shows a quick animation.

But the other thing you mentioned. Raider mode. I had no idea that was an option so I'm sure that is the problem. Thank you!

Raider mode reduces the recon level by one. You can't attack anyone but you are harder to find.

Use the enemy action and combat logs to find attacks.
