What am I doing wrong?

Option 1: Create 4 DMS ship task force and send in just before invasion:
result = all DMS destroyed by coastal guns before/during mine sweep = ineffective

Option 2: Large invasion force (many heavy surface ships to suppress coastal guns) - put 4 DMS ships in invasion force to sweep mines:
result - all DMS destroyed by coastal guns, numerous heavy surface ships hit mines = ineffective.

Hmmm.

Send in minesweepers next to the hex you intend to sweep, minesweepers also sweep adjecent hexes. ( so i think)

The minesweepers have to close within range of the shore guns to sweep the mines. If the guns are not disabled, destroyed or out of supply they will make swiss cheese of lightly (or non) armored minesweeprs.

You need to first reduce the shore guns via naval bombardment or air attack. Typically this is done with naval bombardment by BB's after good recon and by port attacks by air. For a serious bastion, you are unlikely to do this in one combat phase, which is why you can't sail right up to a major fortress and expect a holday outing.

If you insist on landing there, you need to hit the base hard, then you can send in bombardment TF with a BB and set the escort to "Do not bombard" so they stay out of range. Unless the base has very heavy guns, they will not do mortal damage to the BB. When the shore fire falls off noticeably (let's say 3 in guns and up no longer firing), then you can bring in your amphibious task force AND MSW group at the same time. Put a heavy ship like a BB or CA as the amphbious TF flagship to soak up hits. Even when you do everything right, some ships will hit mines.

Yep, as IRL, mine fields coupled with CD battery is a formidable defense.  As noted above, your best method is reduce the CD battery via air attack, then bring in your mine sweepers ...

Speaking of mines, apparently I haves tons of type 93 and type 3 maines in my pool, but I can't find any ships that lay them (all ships seem to lay type 4 mines, and all subs type 88). So how do I deploy these type 93 and 3 mines? (Japan)

There are a bunch of CMs that carry type 93 mines. Look at the classes in Tracker. Most of the classes only have one ship, but at least one has 4 or 5.

Type 3 I think is an air drop, but I have never found a plane to do so ...

I think type 3 mine is there for modders, I don't think any scenario have that option.

So, you have to physically destroy the CD guns, one by one? Is there away to just silence them? Perhaps a night bombardment just before the amphibious TF hits the shores... or a level bomber attack in the afternoon, just before the last load/unload phase. It doesn't seem to be working either way, though it should.

"silencing them" would be classified in game terms as "disabled."  That's what you do when you bomb and bombard.  If there are a lot of CD guns, with high fort levels, it's a very difficult and long job, as it should be.

If I recall correctly, Viperpol (Japanese) dropped air mines on my base at Siboret Island in scen #2. I will confirm this with him.

Make sure you use the stand off feature in your Bombardment, you don't want those BBs being hit by the very thing you are trying to destroy; mines!
