I'm going to reinstall the game as I have free time but I remember the last time I was playing I had this issue:

My torpedo bombers such as the swordfish and vildebeest (on the Malay peninsula) don't use torpedoes in their naval attacks, at least in the first turn. I've set the gameplay (or realism) options so that there is no 7th Dec surprise and I get to use the orders phase in the first turn.

Is this only for the first turn or something else?

The air HQ needs to have torpedoes available.

The torpedo bombers must be in command range of an Air HQ and the HQ must have been supplied with torpedoes, which requires a manual action on the HQ unit screen.

Building on RangerJoe's response...

If when you select "torpedo" as the ordnance of choice for your TB unit (vs. using "bombs") AND the text is RED. They do not have a supply point (HQs) for torpedos or the supply point has no torpedos. If the later...you go to the HQs and you can trade supply points for torpedos (up to 20 (or less) at I time, as I recall...). Once on hand, the ordnance selection will change to YELLOW, meaning they are armed and ready...

If you run out of torpedos mid turn they'll revert to bombs, so be generous in the # of torpedos you keep on hand. AC can sortie up to twice a turn...so if you play two turn cycles that would be four sorties. A Sqdn of 18 AC will eat through torpedos pretty quickly at that rate.

The Air HQ has to have torpedoes available. Those short-legged stringbags need to be attacking at no more than 'normal' range to be torpedo-armed. The unit page orders need to specify 'torpedo' and be set to naval attack at less than or equal to normal range (check to see if the torpedo lettering is RED or Yellow for suitability). The Air HQ must be within range to 'lend' torpedoes to the aircraft to use them. Airfields from which the aircraft are to launch must be greater than size 2 and not damaged. Airframes (and suitably trained pilots) need to be available from which to man them.

The list goes on and on, but that oughta give you a start on fixing the issue.

You do not have to manually give the torpedoes. Go to the Air HQ unit screen, click on the arrow for "show unit TOE", then click on the "torpedo ordinance" an put in a number. That will make sure that the Air HQ will have torpedoes up to that amount if the supplies are there. If the supply is there and the HQ needs more then it will get more.

If the base the HQ is on gets bombed, you may lose supply points but not inventoried torpedoes. So don't dawdle in converting supply points into torpedo inventory.

I have on occasion had the use torpedo line turn red even when there is an Air HQ in range with plenty of torpedoes in inventory, not sure why.

Is that still the case? I thought that was changed in the updates. Or perhaps it is only for Command HQs that have a lot of air support squads? (not all do).

So far as I know, it is still working quite nicely. At least still works in my games.
